Cost per shot is the running-cost number that matters
Two figures decide it. What a replacement lamp or handpiece costs, and how many usable shots you get from it. Divide the first by the second: cost per shot. Multiply that by the flashes a session burns and you have cost per treatment, the number that belongs beside your price list.
Water, filters, gel and electricity are rounding errors beside it. The flashlamp is the line that eats a treatment room's margin, and it does it quietly, because a lamp degrades rather than breaks. Degradation never sends you an invoice.
First, agree what a shot actually is
Skip this and every sum below breaks. A shot sounds self-evident. It isn't.
On our E-Light platform the operator presses the trigger and the lamp delivers a train of pulses, not one discharge. Our operation manuals make pulse number adjustable, one to ten pulses in each flash, and our treatment parameter sheet bands it by skin type and indication, commonly between two and five. One trigger press can mean two lamp discharges, or five, depending on what got dialled in.
Which of those does a 60,000-shot rating count? Our maintenance manual settles it for this platform: read the shot count off the handpiece and compare that reading against the 60,000 figure. Rating and counter speak the same language: one trigger press, one count, one unit of lamp life. That is the convention every number below uses.
Now the expensive warning. Nothing obliges another manufacturer to use it. If a rival's 60,000-shot rating counts individual discharges while the bench counter counts trigger presses, your real cost per treatment is up to five times the figure you worked out. Ask which unit is which, in writing, first.
Rated lamp life is a threshold, not a cliff
Our device manuals rate the xenon flashlamp in the E-Light handpiece at about 60,000 shots. Useful number. Widely misread.
The lamp doesn't fire 60,000 identical shots and then go dark. Hamamatsu defines flashlamp life as the point where output between 190 and 1100 nm has already dropped to 50 percent of its initial level, or where fluctuation exceeds spec. Output slides the whole way down to that point. The same manufacturer says plainly that the larger the energy per flash, the shorter the life.
Our engineering archive puts that in a treatment room. As the shot count climbs, delivered energy falls, and for hair removal, which runs the platform's highest settings, the maintenance manual says results stop achieving a good outcome after roughly 30,000 shots. Operators wind the energy up to compensate. That works for a while. It also spends the remaining life faster.
A hair-removal room should plan on roughly half the rated figure as usable life. A photofacial-led room gets closer to the full number. Same lamp. Different economics. Any supplier who quotes one lamp life without asking what you treat is selling, not advising.
There's a clinical edge too. Chasing a tired lamp up the energy scale narrows your safety margin, and our parameter tables band energy and pulse count by Fitzpatrick type for a reason. On type IV skin and above, an over-cooked pass risks burns and post-inflammatory hyperpigmentation that takes months to settle. Undiagnosed pigmented lesions belong with a clinician first, and biopsy where there's doubt. This page is educational material for buyers, not medical advice.
Regulators expect you to catch the drift. The MHRA's 2015 guidance on lasers and intense light source systems lists output measurement among pre-use checks and expects a documented quality assurance programme.
Shots per session: spot size is the multiplier
How many shots does one treatment take? Geometry answers most of it. Our manuals list an 8 by 40 mm output window on the filter-changeable handpiece and 15 by 60 mm on the hair-removal handpiece: 3.2 cm2 against 9 cm2 of skin per flash. They also tell the operator to line the spots up tightly, every shot covering about a third of the previous one.

Every count there is trigger presses, the unit our counter and lamp rating both use. Measure the areas you genuinely treat and the table gives you shots per session. On the same skin, the large window cuts the count by roughly two thirds.
Then multiply by the course. The American Academy of Dermatology puts laser hair removal at two to six treatments, most patients treated once every four to six weeks. Consumable cost per client is the per-session figure times that course, and that belongs in your package pricing.
The trap: a cheap console with a short-life lamp
Here's the sum that catches first-time buyers. The numbers below are invented, not our prices.
Console A costs 12,000. Its replacement handpiece is 1,200 and the lamp is rated 60,000 shots, so 0.02 per shot. Console B costs 8,000, a tempting 4,000 cheaper on day one. Its handpiece is 900, but rated 20,000 shots. That's 0.045 per shot. The gap is 0.025 per trigger press, so B's saving has evaporated by 160,000 shots.
Is 160,000 a lot? Not on a hair-removal floor. At roughly 17 triggers per 100 cm2, a salon running back-to-back leg and back sessions on a Saturday burns thousands in a day.
Apply derating and both machines get worse. At half of rated life, A costs 0.04 per usable shot and B costs 0.09, and break-even falls to 80,000 shots. A cheap console with a hungry lamp is a rental agreement dressed up as a purchase.
Hunt the reverse case: a dearer console whose consumable is cheap per shot and whose window is large. What to ask any supplier, and why we quote consumables per configuration
We don't publish a single lamp price, and be wary of anyone who does. It moves with the handpiece, the window size, the filter set and your market. We quote consumables against your actual configuration, in writing, and our service and spare-parts terms set out what sits inside warranty.
Ask every shortlisted supplier for this, in writing:
- Whether the quoted lamp life counts trigger presses or individual lamp discharges, and which of the two the handpiece counter displays. If those answers differ, make them state the multiplier.
- Rated lamp life in shots, and whether it was measured at hair-removal or rejuvenation energies.
- The end-of-life definition behind that rating. Output at 50 percent of initial? A rating with no threshold is marketing.
- Replacement price for the complete handpiece, and for the lamp alone if it changes separately.
- Whether flashlamp replacement is a factory return or a field job, and the downtime either way.
- Whether the operator can read the shot counter, and whether service resets it.
- Output window dimensions in millimetres for every handpiece, not a name like "large spot".
- The interval between flashes at working energy, since that caps your clients per day.
- Lead time and shipping cost for a replacement lamp to your country.
- What else counts as consumable: filters, coolant, gel, sapphire windows, RF electrodes.

Questions buyers ask
How do I turn cost per shot into cost per treatment?
Measure the treatment area in square centimetres, divide by the area of your output window, then add roughly half again for the one-third overlap our manuals specify. That gives triggers per session. Multiply by cost per shot, then by the sessions in the course. One caution: confirm the supplier's lamp rating and shot counter both count trigger presses, as ours do. If the rating counts discharges instead, multiply by the pulse number you run.
What if a supplier won't quote a lamp price?
Push once, politely, with your configuration spelled out. If nothing arrives in writing, treat the silence as data. You're being asked to buy a machine whose running cost stays unknowable until you already depend on that vendor for spares. Quoting per configuration is fair. Refusing outright is not.
Is a bigger window always cheaper to run?
On large areas, yes, by a wide margin. Legs, backs, chests. The logic collapses on a face, where an 8 by 40 mm window is what actually fits along a nose or a brow, and nothing fires inside the bony orbital rim. Most clinics need both handpieces, so budget both consumables.
How do I spot an ageing lamp before clients notice?
Watch three things together: the shot counter, the energy setting your operators have crept up to, and the endpoint they get at it. When all three drift the same way, the lamp is tiring. Keep output checks on record the way the MHRA guidance describes and you'll book flashlamp replacement on a schedule, not after a run of unhappy clients.
